Drastically reducing infrastructure costs without slashing performance

Plecto, a European scale-up specializing in team engagement, was facing steadily rising costs on AWS hosting platform. Its architecture historically relied on a set of virtual machines (VMs) and expensive managed services. As data volumes -whether hot or cold- kept growing, optimizing the infrastructure became essential. The company was looking to eliminate double billing, ensure a strong return on investment (ROI), and migrate toward an Infrastructure as Code (IaC) approach that offered greater transparency and aligned perfectly with FinOps best practices.

From a hyperscaler to a competitive European cloud provinder through a scalable and resilient infrastructure

Plecto chose to migrate from AWS to Scaleway to move toward a more competitive European cloud provider while maintaining a highly scalable and resilient infrastructure. This transition required rebuilding part of the “off-the-shelf” services provided by AWS, using a modern and robust Infrastructure as Code approach to ensure the same operational quality and workload support. The migration also involved assessing all applications used by Plecto to verify their compatibility with a container-based architecture -an essential step to securing a smooth and sustainable transition to Scaleway's environment, fully aligned with a cloud-native strategy..

Method:

An R&D-driven approach for a progressive and secure transformation

The methodology adopted for this migration was structured around several key steps, starting with an in-depth audit of the existing systems, the technical environment and the services in use, in order to precisely identify dependencies and constraints. A Proof of Concept was then carried out to validate the feasibility of running their extensive application ecosystem in a containerized model orchestrated with Kubernetes on a European cloud provider. This progressive and iterative approach was essential to understand how to replicate or adapt AWS-specific mechanisms within Scaleway's environment, while ensuring the infrastructure could handle the required load. Finally, a phased ramp-up was implemented to test, fine-tune, and secure the performance of the new architecture before the final switchover.

Result:

A modernized, observable and optimized architecture

The implementation of the new infrastructure relied on advanced DevOps practices, including fully automated deployment pipelines through GitHub, the use of Docker images stored in Scaleway Docker Registries, and deployment orchestration powered by Argo CD. Observability was also strengthened through a complete monitoring stack combining Thanos for long-term metrics storage, Loki for centralized logging, and Grafana for alerting and real-time visualization of application performance and behaviour.
Finally, a structured FinOps approach made it possible to perform the initial switchover with intentionally generous resource sizing to eliminate any risk of service interruption. Continuous optimization then significantly reduced resource consumption, ultimately cutting infrastructure costs in half compared to AWS.
